A busy brokerage office in Dubai at sunset: agents at desks and on the phone, a couple at the reception counter, the marina and towers through the glass.

Real estate CRM · for brokerages

Twenty developers, three portals, forty agents. One commission sheet in Excel.

A brokerage sells homes it lists, off-plan units from every developer it has an agreement with, and leases that renew every year, and it is paid differently for each. We set up Salesforce so listings, permits, portal leads, buyer briefs, developer stock, deals and commission splits sit on one record, with WhatsApp, Slack and AI agents around it.

How a brokerage makes money

Three kinds of income, each paid its own way.

The CRM has to follow the money, not just the leads. Dubai sets no commission rate; every figure comes from your own agreements.

The whole deal

Eleven steps from the owner’s call to the renewal.

What the seller, buyer or landlord sees at each step, who it gets hard for and the tools we use. Open a step for the rule, the screen and the fix.

What it looks like in Salesforce

The owner’s dashboard, the match and the money.

Drawn Lightning screens with example people, buildings and figures. Open any of them full size.

  • A Salesforce owner’s dashboard: leads, viewings, deals closed and gross commission; a source-to-commission table for Property Finder, Bayut and dubizzle, Meta ads, referrals and walk-ins; median first reply by team; agents ranked by gross commission; and listings live, permits expiring and exclusives.

    Brokerage owner

Which source produced commission, not just leads, and which team answers fastest. Referrals bring the fewest leads and close the most often here.

    1. 01Source to commission: leads, viewings, deals and gross commission for each portal, ad and referral.
    2. 02Median first reply by team, from the lead clocks.
    3. 03Agents by gross commission, and listings with permits about to expire.
  • A Salesforce opportunity at the Viewing stage: buyer preferences (budget AED 1.6M to 3.5M, investor looking for rental yield, Dubai Marina, Business Bay and Dubai Creek Harbour, 2 bedrooms, ready or off-plan, handover by Q4 2027, cash, asked about the Golden Visa) and a table of 12 matched units, 5 resale and 7 off-plan, from owner listings and three developers, with price, handover, estimated yield and match score, plus buttons to send the shortlist and book viewings.

    Buyer’s agent

The buyer’s brief is a set of fields, so every resale listing and every developer’s stock is matched against it, with the source and date of each off-plan price.

    1. 01Buyer preferences: the brief as fields, including purpose, handover window, finance and Golden Visa interest.
    2. 02Matched units: resale listings and off-plan units from several developers in one list, scored against the brief.
    3. 03Source line: off-plan prices come from developer sheets, with the date they were updated.
    4. 04Send and book: the shortlist goes on WhatsApp and the viewings are booked from here.
  • A Salesforce dashboard: a waterfall from gross commission through co-broker shares, agent splits and team lead overrides to net to the company; gross by source (off-plan, resale, leasing); a table by agent with deals, gross, split, paid and pending; and payouts awaiting approval.

    Owner and finance

Gross commission is not what the brokerage keeps. This shows the walk from gross to net, by source and by agent, and which payouts wait for approval.

    1. 01The waterfall: gross commission, minus co-broker shares, agent splits and overrides, to what the brokerage keeps.
    2. 02Gross by source: off-plan, resale and leasing.
    3. 03By agent: deals, gross, split, paid and pending.
    4. 04Payouts awaiting approval, approved here or in Slack.

Worked examples

Six agents, forty-five, two hundred and fifty.

Three composites of brokerages we meet, not clients: what they run today, where money leaks, the flow after, and what we change first.

  1. Boutique · 6 agents

Six agents, one office in JVC

An owner-run brokerage doing resale and leasing in two communities, with some off-plan from three developers.

    In place today

Portal back offices as the CRMPersonal WhatsAppExcel for deals and commissionMeta ads run by the owner

Leads arrive on six phones. When an agent leaves, the landlords and buyers go too. The owner works out commission on payout day and can’t say which portal pays for itself.

    The flow today

    1. Portal leads go to each agent’s own WhatsApp

Leak: No cover at night, no history when someone leaves

    2. Listings typed into each portal

Leak: Prices out of step, credits on stale listings

    3. Owner calls from lists

Leak: Green List and call-hour risk on the owner

    4. Commission worked out in Excel at month end

      Leak: Disputes and late payouts

    The flow after

    1. Leads in one queue on the company number, answered at night

      SalesforceWhatsAppAI agent
    2. One listing record with the permit, sent to every portal

      SalesforceProperty portals
    3. Owners called only when the record says yes, from the company number

      SalesforcePhone system
    4. Commission on each deal, statements on the phone

      SalesforceMobile app

What changes first The lead queue, the company number and listings in Sales Cloud. Commission comes next.

  2. Mid-size · 45 agents

Three teams and an off-plan desk

Secondary teams in the Marina and Downtown, a leasing desk and an off-plan desk selling about twenty developers.

    In place today

A local real estate CRMWhatsApp Business on agents’ phonesAccounting packageDeveloper sheets on WhatsApp

Off-plan stock is forwarded as PDFs and goes stale. Buyers are lost to agencies that registered them first. Commission due from developers sits in a sheet, and agents dispute splits every month.

    The flow today

    1. Developer price lists forwarded to buyers

Leak: Sold units offered, trust lost

    2. Buyer registrations kept by each agent

      Leak: Expired registrations, lost commission

    3. Developer commission tracked monthly in Excel

Leak: Invoices weeks late, clawbacks found late

    4. Agent splits worked out by finance

      Leak: Disputes, agents leaving

    The flow after

    1. Developer stock imported with its sheet and date, matched to buyer briefs

      Salesforce
    2. Registrations per developer with expiry alerts

      SalesforceSlack

      SalesforceERP
    4. Splits on each deal, payouts approved in Slack

      SalesforceSlack

What changes first Developers, inventory and the commission ledger, then matching. The local CRM’s listings move last.

  3. Large · 250 agents, three offices

Three offices, leasing and a mortgage desk

Sales, leasing, off-plan and an in-house mortgage desk across three offices, with a call team and its own marketing.

    In place today

An enterprise CRM, partly usedA call team on a separate diallerBI built from exportsCompliance in shared folders

The board sees gross commission, not net by office and source. Telemarketing and AML rules need proof the business can’t produce quickly. Agents who leave take their contacts.

    The flow today

    1. Marketing reports leads by portal

Leak: Spend follows lead count, not commission

    2. Call team dials from exported lists

Leak: No proof of hours, attempts or refusals

    3. KYC and cash checked per office

Leak: No view of cash adding up on one deal

    4. Contacts sit with agents

Leak: Leavers take buyers and landlords

    The flow after

    1. Source to net commission by office, team and agent

      Salesforce
    2. Calls from the CRM with the hour, attempt and refusal rules built in

      SalesforcePhone system
    3. KYC and cash totals on every deal, alerts to the MLRO

      SalesforceSlack
    4. Company-owned contacts and numbers; ownership moves when an agent leaves

      SalesforceWhatsApp

What changes first One contact base, the call rules and the commission waterfall. Then leasing renewals and the mortgage desk.

FAQ

What brokerages ask first.

Why Salesforce and not a local real estate CRM?
A local CRM is quicker for a brokerage that mainly needs listings and portal leads. Salesforce fits when you also run off-plan with many developers, commission splits, leasing renewals, compliance and your own dashboards on one record. We say which fits after reading how you work.
Do you replace Property Finder’s or Bayut’s back office?
No. The portals keep their tools. Salesforce becomes the brokerage’s own record of owners, listings, leads and deals, and sends listings to every portal from one place.
How is this different from your CRM for developers?
A developer sells its own towers and runs launches, SPAs, payment plans and handover. A brokerage sells many owners’ and developers’ stock, so the work is listings, matching, transfers, developer receivables and agent splits.
Can we start small?
Yes. Most brokerages start with the lead queue, the company WhatsApp number and listings, then add matching and commissions.
Do you work in Saudi Arabia and India?
Yes. The stages are the same; the rules differ. In Saudi Arabia, for example, the brokerage contract is deposited with REGA and the ad licence number goes on every listing.

Tell us where commission leaks.

The honest no: if the work is a software factory with a named delivery date, we are the wrong partner.
